对要做什么、不做什么以及产品最终是否能推动业务关键指标负责的高管。

CPO 负责产品本身。不是设计、不是工程、不是营销，而是「要把什么、按什么顺序送到客户面前」这个问题。这个角色存在的原因是：每一次发布决定，同时也是一次不发布别的东西的决定，规模一大，这个选择就需要有人负责。把它和 [CTO](/zh/glossary/cto/) 的职责合在一个人身上，你得到的是 [CTPO](/zh/glossary/ctpo/) ；让它保持兼职，你得到的是 [Fractional CPO](/zh/glossary/fractional-cpo/) 。

一名好的 CPO 流利地讲三种语言：客户（哪里痛）、工程师（什么可行）、高管层（什么能撬动 P&L）。当这三种里缺了一种，就会出现产品债：做出来没人买的功能，或卖得出去却没人造的功能。

缺少一门语言的失败，举个实际例子：一位从销售主导型组织直接招来的 CPO，流利于 P&L 与客户，却读不懂工程关于成本告诉他的东西。他把路线图押在一个季度的「快赢」上，而那其实是悄悄藏着六个月的平台工程，日期开始滑坡，双方的信任都被侵蚀。镜像式的失败是工程师转岗的 CPO，能给任何东西定范围，却说不清哪个功能真正撬动营收。这份工作就是这三者之间的翻译，任何一门弱了，都会表现为自信地造错了东西。

诚实的取舍与常见错误：创始人太早伸手去要一位专职 CPO。在 [PMF](/zh/glossary/pmf/) 之前这个角色是过度配置，因为创始人自己对客户的直觉是公司里最有价值的产品资产，无法被委派出去。这份工作会被创始人或一位 CTPO 吸收，直到工程团队规模大到「决定下一个造什么」本身就是全职工作。在那个时点之前，招一位 CPO 多半只是在创始人和客户之间加了一层，而这恰恰与早期产品所需的相反。相关： [Fractional CTO 奥地利](/zh/services/fractional-cto/) 。

## 常见问题

### CPO 与 Head of Product 有什么区别？

层级。CPO 进入高管会议且直接向 CEO 汇报。Head of Product 通常向 CPO、COO 或 CEO 汇报，没有 C-level 席位。工作内容重叠，但决策权与对董事会的曝光不重叠。

### CTO 能否兼任 CPO？

可以，对应的角色叫 CTPO。在 PMF 之前效果不错，一旦工程组织大到一个人无法同时管理和排优先级时，就会崩。
