FTW.DAO 是一家风投 DAO，目标是为多元化团队建立 10 亿美元生态基金，培养人才发现顶尖创始人并对接投资人。项目已关闭。

## 挑战是什么？

停滞的内部开发团队。一个偏离设计、无法上线的 NFT 铸造页。一个没有 CMS 的网站，每次改一段文字都要消耗组织没有的工程时间。把别人开了头的事做完，再把一个团队自己能运行的网站交还回去。

## 我们做了什么决定？

### 他们想换到我们这边。我们劝他们不要换。

> 客户主动让我们接手，他们自己的开发团队卡住了，已经准备换供应商。我们算了一笔账：上手时间、代码库的逆向工程、流失的上下文。我们反过来建议：保留你们的团队，由我们辅导他们交付。我们少拿钱，他们少受干扰、少延期。

## 我们做了什么

在没有文档的代码库上救援一个进行中的项目。我们把现有开发团队带到终点线、按新设计交付了 NFT 铸造页，并把 ButterCMS 当作一等交付物，而不是事后追加。为此从功能预算里挪了一小块。客户拿到的是：上线的 NFT 铸造，和一个非技术人员不必打电话给开发者就能更新的网站。

接手一个半成品项目总比从零开始更混乱。真正的成本在于破译未记录的决策。我们现在每次救援合作都先做两天的代码库审计，然后再承诺交付时间表。
